ZeroStack has the ingredients of a network, but the reinforcement is still thin. The ecosystem links developers, node operators, cloud partners, and token holders, and management has touted 100+ launch partners plus exchange availability for the 0G token, which can help distribution and liquidity. However, most participants appear able to multi-home cheaply across other chains, compute marketplaces, and incentive programs. There is no evidence that transaction depth, user-generated content, or data gravity is strong enough to make the network self-reinforcing without continuing subsidies. Partners such as Google Cloud or Chainlink also benefit from many ecosystems, so their presence is validation rather than exclusivity.

Switching costs are present but not deep enough to create durable lock-in. Any developer or protocol building around ZeroStack’s ecosystem would need to rework integrations, port code, and reconnect liquidity or staking relationships, but those tasks are common in crypto and AI infrastructure where multi-chain deployment is normal. The company does not show the kind of enterprise workflow entrenchment that makes leaving operationally painful for years. Token incentives can slow churn, yet they are paid to maintain participation rather than evidence of unavoidable dependence. If competitors offer better economics, users can usually migrate with manageable friction, so retention is driven more by subsidies and momentum than by structural captivity.

ZeroStack’s intangible assets look real on paper but weak in economic practice. The filing references patents and tradenames, yet the company recorded impairment charges on both, and the valuation work used a nil royalty rate, which signals limited pricing power from IP. That is a far cry from a portfolio that blocks competitors or supports premium economics. Brand recognition is also limited outside a niche crypto audience, and ecosystem trust can change quickly in digital assets. The main intangible asset may be reputation within a small community, but that is fragile and largely contingent on ongoing product execution, capital markets access, and token performance rather than durable legal exclusivity.

ZeroStack does not appear to enjoy a meaningful cost advantage versus rivals. Any scale benefits from standardizing infrastructure, bulk purchasing hardware, or automating deployment are available to better-capitalized competitors as well, and the company’s own market footprint is very small relative to large blockchain and treasury platforms. In a fast-moving cryptoeconomy, overhead and engineering spend can be leveraged, but they do not become a structural moat unless the cost gap is wide and persistent. There is no clear evidence of privileged supplier access, unique technology that lowers unit costs, or an operating model that reliably undercuts peers. At best, the company can incrementally improve efficiency; it cannot yet dictate industry pricing.

The market structure does not support efficient scale for ZeroStack itself. The company competes in a crowded environment with larger digital-asset treasury firms, trading platforms, validator peers, and multiple blockchains that already anchor user attention and liquidity. The filing explicitly expects additional entrants, which is the opposite of a protected niche where a few players can serve demand efficiently. No regulator, license regime, or natural-capacity constraint appears to limit competition. While the underlying blockchain layer can resemble an oligopoly at the chain level, ZeroStack is not one of the few indispensable participants. Its scale is too small to deter entrants or force consolidation, so this pillar is largely absent.
